Mentor candidacy
Here, teaching is not handing over a card. It is holding a diver to the highest standards until they can hold themselves to them alone.
In most of the diving industry, a teacher’s standing grows with every certification they issue.
We think that is the heart of what’s wrong with how diving is taught. When recognition is counted in cards, every honest “not yet” costs the teacher something.
So we removed it. FlowState Divers issues no certifications, and our Mentors collect no titles. A Mentor is never measured, paid more or promoted for how many divers they train or how fast. Authority to teach is granted programme by programme, on demonstrated mastery.
A Mentor is a custodian of the standard, not a vendor of it.
The standard belongs to the diver. A Mentor holds it for them and never sells it short.
Open a question to compare the two models.
Traditional Scuba Certification Model
A certification card
FlowState Divers
An evaluation record, never a badge, rank or public credential.
Traditional Scuba Certification Model
By certifying more divers to qualify for the next rating
FlowState Divers
By no count. Authority is granted programme by programme, on demonstrated mastery.
Traditional Scuba Certification Model
Annual certification totals
FlowState Divers
One thing only: independent, self-aware divers who hold the standard on their own. A Mentor whose every diver progresses is reviewed, not praised.
Traditional Scuba Certification Model
Revenue, and progress toward the next title
FlowState Divers
Nothing. It is the job done.
Traditional Scuba Certification Model
A ladder of ratings to climb
FlowState Divers
Four tiers of scope, not a ladder. Tier 1 is not an entry level.
Two reasons bring people here that this page cannot serve, and we would rather say so now than at admission.
Money comes first.
Mentors set their own prices, and a full-time living from teaching is entirely possible. But nothing here rewards volume or speed, and the honest call is often the unprofitable one. If income is the first reason, every part of this role will pull against you, and your divers will pay for it.
You want to become a better diver.
Candidacy improves your teaching, not your diving. Your own diving has to be at demonstration standard before you arrive: Mastery confirms it, it does not build it. If your diving is the goal, our diver programmes are built for exactly that.
You thrive on watching others grow.
The moment a diver’s trim finally holds, or a skill clicks after weeks of practice, means more to you than any dive of your own. You are glad to let it take as long as it takes.
You want to carry something larger than yourself.
What FlowState Divers holds is more than a standard: it is a way of being in the water, calm, present and honest. A Mentor is its custodian, passing it on one diver at a time, so it outlives everyone who carries it.
You can accept being judged in the open.
Every gate is signed by someone with no stake in your result, against criteria you can read today.
Six qualities that shape every call a Mentor makes in the water.
Five signed gates, each opening when the evidence is there, not when the calendar says so.
Admission
The door into candidacy. Your record is verified before anyone meets you.
Before you teach a skill, you show it at demonstration standard. Coached online or in person.
Either way you work with a Development Mentor, who coaches you and never signs your gates, and the gate is signed on the same evidence.
Pedagogy, learned and practised online: 12 units.
Optional. Teach real divers beside a Host Mentor until you are ready for evaluation.
In person, over 2 days: teaching real divers under a panel’s eye.
A decision on your complete record, not a ceremony. There is no certificate.
Optional, and later. Each further tier is its own candidacy, built on Tier 1 standing.
Evidence, never the calendar.
A gate is signed when your evidence meets the standard, not because time has passed. No step can be bought or skipped.
Every criterion stands alone.
Each gate checks its own part of the 26 published criteria, each rated 0 to 3. Ratings are never averaged, so strength in one cannot cover a weakness in another.
Judged by someone who did not coach you.
Your Development Mentor coaches you and never signs a gate. Each gate is signed by an independent Tier 4 Evaluator, and the Final Evaluation by a panel of two.
Two attempts per gate.
After a second “not yet” at the same gate, candidacy pauses for 6 months. The pause is for practice, not penance.
Candidacy lapses after 7 months without progress, or 24 months in all.
If 7 months pass between signed gates, or 24 months pass from admission without ratification, you return to the admission gate.
A prerequisite is a floor, not a proxy: meeting all nine gets you to the admission gate and says nothing yet about readiness.
Nothing you tick is stored or sent.
Teaching is a craft with its own evidence, learned, practised and assessed here entirely online.
About 80 hoursSelf-paced study, live sessions and filmed teaching practice
At least 8Live online sessions with Tier 4 faculty
5 componentsAssessed online, none of them a written test alone
You practise with your own dive team, on film, and every piece of evidence is reviewed online. Nothing in this stage requires travel.
26 criteria in 7 domains, each rated on a four-point scale and never averaged.
19 criteria require demonstration standard (3). Seven require met cleanly (2), mostly in teaching craft, because teaching matures with practice.
| Criterion | Domain |
|---|---|
| Lesson structure and pacing | Teaching craft |
| Adapting the plan to the diver | Teaching craft |
| Questioning to check understanding | Teaching craft |
| Use of the dry-land rehearsal | Teaching craft |
| Timing of in-water feedback | Feedback |
| Explaining physiology in plain language | Knowledge |
| Record keeping on the day | Professional conduct |
Any one of these ends the evaluation, whatever the ratings.
Most candidates for teaching roles never see the rubric they are judged by. We publish ours, because a standard you can’t read is a standard you can’t hold.
We don’t say other paths are wrong; we show you exactly what ours asks.
There is no certificate and no ceremony: ratification is a decision on your complete record, and from then on standing is held, not owned.

Each tier is a scope of authority earned on its own, and a Mentor who stays at Tier 1 is the one most divers will train with.
Teaches the full XBASE arc, Genesis through Furian.
Not an entry level. Every later programme stands on this foundation.
Extends into configuration and environment disciplines: sidemount, twinset, stage.
Each discipline earned separately. Sidemount does not grant twinset.
Runs XPERIENCE, Velari through Noctane, entirely in person.
Scenario design and composure under compounding difficulty.
Sits on Final Evaluation panels and reviews complaints.
At least 5 years of Active standing and the explicit support of leadership.
Tier 2, Tier 3 and Tier 4 are built on Tier 1 standing, never in place of it.
If you teach for another agency today, you are exactly who we hope reads this: you have more to unlearn, not less to prove.
No rating from elsewhere carries weight in candidacy, however senior. The way in is the same for you as for anyone, and XBASE as a diver is the natural place to start.
Many of the best instructors we know teach well despite the incentives around them. XBASE will feel familiar in places and unfamiliar in the places that matter. That is the point.
Where local law requires a recognised instructor rating to teach, keep it current.
Mentors are independent professionals, and FlowState Divers provides the standard, the online education and the records platform.
Prices will be published here in Q1 2027.
Close, but not the same. Most of the industry trains instructors in weeks and issues a credential. Mentorship here is a pathway of signed gates, judged on evidence, with no certification at the end.
You can’t apply with it, because it carries no weight in candidacy. Start XBASE as a diver; your experience will show, and you will have more to unlearn than to prove.
As long as the evidence takes, within two limits: no more than 7 months between signed gates, and no more than 24 months from admission to ratification. Past either, you return to the admission gate.
No. No step can be bought, skipped or waived, and no stage has a shorter version for those who can pay.
No. It is an optional stretch of teaching beside a Host Mentor before Final Evaluation. Many candidates choose it; none are marked down for skipping it.
Tier 4 Evaluators who did not train, sponsor or host you. The founding panel is named here once it is appointed.
You get a written list of each criterion not yet met and how to close it. You have two attempts per gate; after the second, candidacy pauses for 6 months.
No. Mentors are independent and set their own hours. The annual renewal asks for an active teaching record, not a full diary.
A season away from teaching without leaving the community. You keep your history and updates; you don’t teach until you return to Active.
Because a standard you can’t read is a standard you can’t hold. The Admission Interview questions stay private so answers stay unrehearsed; everything else is public.
An Active Mentor who knows your diving writes a recommendation for the Training Directorate. A sponsor can vouch for you; they cannot sign any of your gates, speed you up or see your request.
Keep diving with intent. Run the self-check above to see what’s missing, and follow each link to close it. The page will be here when every row is met.
Because when recognition is counted in cards, every honest “not yet” costs the teacher something. We removed the card and the count so it costs nothing.
Most people reading this are keen divers who are not there yet. That is the right place to be. Keep training, and ask your Mentor what they see.
Write to us from the email address on your FlowState Divers account. Your evaluation record is checked against the training platform, so nothing you’ve already proven needs to be sent again.
What to include
Please don’t email medical forms, disciplinary details or anything for a background check: those are handled privately at admission.
